The software licence can cost nothing. Someone still has to recover the customer database on Monday morning.

Choose an open-source AI CRM when control over customer data and workflows is valuable enough to justify running the system. Choose managed software when standard features fit and nobody on your team owns updates, backups and incidents. Before switching, compare the full operating cost and test one sales workflow with realistic exceptions. A successful installation is a rather modest sales target.

Match the CRM to the way you sell

A team handling enquiries through WhatsApp needs a different system from a consultancy connecting proposals, project delivery and invoices. Start with the handoff that currently loses information or takes too much work. That gives you something specific to test when every product promises automation.

DeskcommCRM describes itself as a self-hosted sales system with AI agents and WhatsApp conversations. Its documentation lists customer records, sales pipelines, AI-to-human handoff and a choice of AI providers. It also states that self-hosted support is community based, with no guaranteed service-level agreement.

That combination makes it a candidate to investigate for businesses selling through conversations. It also puts an operational question on the shortlist immediately. Who restores service when the channel, application or model provider stops cooperating?

Ever Gauzy has a wider scope. Its repository describes a business management platform spanning CRM, ERP, HR, projects and related operations. It lists community, small-business and enterprise licensing arrangements. It should not be treated as an interchangeable substitute for a focused chat-sales application, or assumed to offer every capability under the same terms.

If your sales handoff needs to connect with project delivery, time tracking or invoicing, that broader scope is worth investigating. If you need a compact contact pipeline, it may add work you did not intend to buy.

These are documentation-based candidates, not products Amalgama has benchmarked in production for this article. Verify the current licence, edition and deployment requirements before committing. Public source code gives you something to inspect. It does not inspect itself.

Calculate the cost you will still pay

Use a twelve-month comparison that includes implementation, hosting, AI usage, administration, maintenance and recovery. Include the managed alternative's setup and administration too. Otherwise, the spreadsheet is just campaigning for its preferred answer.

The example below is deliberately hypothetical. It is not a vendor quote, an industry average or Amalgama's consulting rate. The assumed internal technical time costs $100 an hour.

Now assume a managed option costs $600 a month for all recurring services and administration in the same scope, plus $2,000 of initial setup. Its first-year total is $9,200. Under these assumptions, self-hosting needs to justify an additional $11,280.

That does not automatically disqualify it. A custom approval route, better integration or a credible exit path may justify the difference. At an assumed value of $50 per hour, $11,280 equals 18.8 productive hours per month over a year. Count only time that can actually be put to useful work. Salaried time released is not automatically cash removed from payroll.

Replace every assumption with your own figures. If you already operate similar infrastructure, the incremental cost may be lower. If the only maintainer leaves, the cost can be higher. Keep the CRM separate from the model's authority

A CRM stores facts that people act on. An AI layer proposes interpretations and actions. Decide precisely where one may change the other.

A useful first deployment might summarize a conversation and draft a follow-up. A more consequential one might change a deal stage, promise a discount or send a message to a customer. Give each action its own permission and review rule. Read access to a conversation should not silently become permission to rewrite its commercial outcome.

Self-hosting the CRM also does not prove that every piece of data stays inside your infrastructure. Check where prompts, attachments, embeddings, logs and backups go. The actual data path depends on the providers and configuration you choose.

For a proposed follow-up, keep the source conversation, the draft and the person who approved it connected in the record. Run a pilot that can fail usefully

Pick one workflow, such as an inbound enquiry becoming a qualified opportunity with a reviewed response. Use synthetic records first. Then, if your data policies permit it, use an approved sample of real work.

Give the pilot cases a sales demonstration usually avoids. Include a duplicate contact, conflicting company names, a request the knowledge base cannot answer, a customer asking not to be contacted and a disconnected model provider. Define the expected behaviour before running each case.

Record whether the task completed correctly, how much human review it required and what it cost. Keep the bad answers. They are more useful to procurement than another successful greeting.

Test the operating procedures separately from the AI output.

Agree the acceptance thresholds with the workflow owner. An assistant that drafts internal summaries can tolerate different failure modes from one handling prices or customer commitments. The threshold belongs to the business consequence, not to the confidence of the demo.

Choose the responsibility you can support

Self-hosted AI CRM is a credible option when unusual workflows create enough value, you need control over the application, and a named team can maintain it. It is a poor shortcut when the entire argument is a licence price of zero.

A managed service may be the better choice when its existing workflow fits and predictable support matters more than source-level customization. An open-source system run by a specialist is another option. Compare that provider's responsibilities and exit provisions rather than assuming it removes every operational task.

If the CRM already works, consider adding a narrow AI capability before replacing it. Summaries, record enrichment or reviewed follow-ups may address the actual bottleneck. Use the business AI model selector to explore the model layer separately from the CRM decision.

Before approving a migration, put four things on one page. Name the workflow, the measurable benefit, the person responsible for recovery and the evidence required to continue after the pilot. If the recovery owner is blank, fill it before the customer import.

It may have a free software licence, but editions and terms vary. Hosting, model usage, implementation and maintenance can still cost money. Compare the complete deployment you need rather than the repository's headline.

Does self-hosting mean customer data never leaves the server

No. An externally hosted model, integration, logging service or backup destination can receive data. Trace the actual configuration before making a privacy claim.

Should a small business build its own AI CRM

Start by checking whether an existing product fits the workflow. Custom development becomes easier to justify when a specific limitation has a measurable cost and the business can support the resulting system. Having access to generated code is not the same as having an operating team.
